Who to ask
Speak with both of these people when you can.
- The founder or owner who feels the delay
- One frontline person who actually does the work (reception, chair-side, warehouse, ops or similar)
If only one conversation is possible, prefer the frontline person and note that the founder view is still missing.
Questions to ask
Ask in plain language. Stay with what happened recently, not the ideal process.
- Where does work sit waiting before the next person can start?
- What do you have to do twice, or redo, in a normal week?
- Which steps only move when one named person is available?
- What do you check by memory, chat or a scrap of paper that is not written down?
- If one small change could remove a wait this month, what would it be?
Capture table
Record one row per step or task you hear. Leave cells blank when the answer is unclear.
- Step or task
- What happens
- Where it waits
- Who is needed
- How often (only if they said so; otherwise leave blank)
One bottleneck to address first
Pick one stuck point with clear evidence from the interviews.
Evidence from the interview (quotes or paraphrases, not invented numbers):
Why this one first:
Named owner for the next look:

Stop rules
- Do not invent tools, products or vendors from the interview notes.
- Do not treat interview notes as proof of cost, frequency or revenue impact.
- Money, legal wording or a promise to a customer stays with a named human owner.
- If the founder and the frontline person disagree, record both views; do not force a single story.
